How to choose duration

3 days is realistic only for a single city — no day trips. 5 days is the sweet spot for one city with one major day trip (Hakone, Nara, Himeji, or Kobe). 7 days opens up two day trips plus an overnight in a different region (Hakone ryokan from Tokyo, Koyasan shukubo from Osaka, Kibune from Kyoto). Don't try to cover all three cities in 7 days unless you actively prefer trains to neighbourhoods.

How to choose city

Tokyo for first-timers, modern Japan, electronics, food variety, and nightlife. Kyoto for temples, traditional crafts, and slow cultural travel. Osaka for food, value, and as a Kansai base. The classic two-city trip is Tokyo + Kyoto; the classic Kansai loop is Osaka-based with day trips.
